Reading variation instructions before the rates harden

Variation instructions often arrive as brief emails or marked drawings. Once a rate is accepted into an interim claim, unwinding it in the final account costs more goodwill than catching it early.

Entitlement first

Ask whether the instruction changes the employer’s requirements or merely clarifies existing scope. Contract forms used in Hong Kong differ on notice and confirmation; the instruction text and any covering letter should be read together.

Then measurement and rate

Star rates need a transparent build-up. When a schedule of rates exists, check whether the instructed work is truly outside those items or simply a different quantity of the same trade.

Keep a living register

A single register with instruction number, date, entitlement note, and pricing status prevents duplicate claims. Our variation order audit produces that register when internal logs have drifted.
